Outbound strategy

When should a SaaS company hire its first BDR?

By Roy Itzhaki · · 6 min read

The first BDR is one of the riskiest hires a SaaS company makes. Hire too early, and a new rep spends months testing a pitch nobody has proven. Hire too late, and your founders and AEs burn their week prospecting instead of closing.

Here's how to tell when you're ready, what a first BDR really costs, the trap most first hires fall into, and when outsourcing the first version of outbound makes more sense.

Signs you're ready for a first BDR

    • Your customers look alike. Founder-led sales has closed enough deals that you can describe the ideal customer in a sentence: industry, size, buyer title and the problem they share.
    • You know what gets a meeting. You've seen which message or angle gets a "yes, let's talk" from that buyer, at least in the founder's own outreach.
    • Your deal size can pay for outbound. Companies in the Bridge Group's 2025 SDR study had a median deal size of $50K. If your deals are much smaller, a full-time outbound seat is hard to pay back.
    • Closers are prospecting. Your founder or AEs spend hours a week finding and chasing new accounts instead of running deals.
    • Someone can coach. A first BDR needs a weekly review and call coaching from a founder or sales leader. At companies under $5M in revenue, the Bridge Group found each first-line leader manages 3.6 SDRs on average.

    Signs you're not ready yet

    • The ideal customer still changes every month. A BDR can't find product-market fit for you.
    • Nobody has time to coach. An unmanaged first BDR usually stalls.
    • There's no data or CRM in place. The rep ends up building lists instead of talking to buyers.
    • You need closed revenue next month. Outbound builds pipeline over a quarter, not a few weeks. More in why outbound takes 90 days.

What a first BDR really costs

The salary is only part of it. Using the Bridge Group's 2025 numbers:

    • Pay: median SDR on-target earnings of $80K, split $55K base and $25K variable.
    • Ramp: 3.0 months on average before a new SDR is fully productive.
    • Tenure: 1.9 years on average. On those averages, a seat gives you roughly 20 productive months before you're hiring again.
    • Everything else: data tools, a dialer, email infrastructure, a LinkedIn tool and the manager's time, none of which show up in the salary.

The first-BDR trap: one person, five jobs

Most first BDRs are handed a laptop and a target, then asked to do everything: research the market, build the lists, write the emails, set up the domains, make the calls and run LinkedIn. That's five jobs, and almost nobody is strong at all of them. The weakest channel ends up capping the whole program.

We explain the problem, and the five-department fix, in why BDR programs fail.

    Three ways to start outbound

    OptionBest whenWatch out for
Hire your first BDRYou have a proven customer profile and message, someone with time to coach, and a deal size that pays for the seatOne person covering every channel, a three-month ramp, and turnover
Outsource firstYou want to prove the outbound motion before hiring, or you need pipeline this quarterWho actually does the work, the exit terms, and what you keep
Founder-led message, outsourced execution, then hireYou want to own the positioning but not run the channels yourselfMake sure the playbook, lists and call recordings stay yours, so a future hire starts from them

If you hire: set your first BDR up to win

    1. Write the playbook before day one. Ideal customer, buyer titles, the message, the common objections and what a qualified meeting is.
    2. Hand them verified lists. List building shouldn't be their job. Use a GTM engineer, a contractor or a data partner. See what a GTM engineer does.
    3. Start with one or two channels. Phone and email are enough to begin. Add LinkedIn once those work.
    4. Define a qualified meeting in writing. Titles, company size and the need the buyer has to confirm. See what counts as a qualified meeting.
    5. Review every week. Thirty minutes with the founder or sales leader, with calls to listen to.
    6. Measure conversations and qualified meetings. Activity is an input, not the goal. Our BDR metrics scorecard shows what to track.

If you outsource: what to look for

    • A specialist on each channel, not one SDR covering everything.
    • A written meeting definition agreed before launch.
    • Weekly reporting with call recordings you can listen to.
    • Exit terms if the numbers aren't there.
    • Ownership: lists, scripts, sequences and recordings stay with you.

    FAQ

When should a startup hire its first BDR?

When founder-led sales has produced a repeatable customer profile and a message that gets meetings, closers are spending too much time prospecting, and someone can coach the new rep every week. Before that, a BDR is being asked to find product-market fit.

How much does a first BDR cost?

The Bridge Group's 2025 median on-target earnings for an SDR is $80K ($55K base and $25K variable), plus data, dialer, email and LinkedIn tools and the manager's time.

What's the right SDR to AE ratio?

The Bridge Group found an average of one SDR for every 2.4 AEs, and one SDR to two AEs was the most common setup.

Should my first sales hire be a BDR or an AE?

If the founder is still closing every deal, the first hire is often an AE or a founding salesperson who can both prospect and close. A dedicated BDR makes the most sense once there are closers who need more pipeline than they can create themselves.

Can I outsource my first BDR?

Yes. Many SaaS companies outsource outbound first to prove the motion, then hire in-house with the playbook, lists and call recordings the agency built. See outsourced vs in-house SDRs.

    The short version

Hire your first BDR when the customer profile and message are proven, closers are stuck prospecting, and someone can coach. Until then, or if you need a specialist on every channel quickly, outsourcing the first version of outbound is often the faster, lower-risk path.

BizDev Labs is an outsourced BDR agency built for exactly that stage: five specialists run your outbound, and everything we build stays yours if you later hire in-house. Book a call and we'll tell you honestly whether you're ready for outbound, and whether we're the right fit.
